Wisdom Wednesday: Why Being Known is the Only Leadership Metric That Matters

Elena sat in the back of the town hall, her notebook open to a page of jagged, disconnected lines. On the stage, the VP of Operations was talking about “synergistic optimization” and “leveraging human capital.” The words felt like sandpaper against her skin. Elena was the Director of Engineering at a top-tier fintech firm. She was “successful” by every traditional metric: she hit her KPIs, her team’s velocity was high, and her bonus was substantial.

But as she looked around the room, a cold, hollow realization settled in her chest: No one here actually knows me.


They knew her output. They knew her "ways of working". They knew the version of Elena that showed up to drive the quarterly sprint. But the Elena who spent her Sundays painting abstract landscapes, the Elena who was still grieving the loss of her father, the Elena who was terrified that AI was stripping the soul out of her craft? She was invisible.

And because she was invisible, she was exhausted.

The Metric We Forgot to Measure

In our rush to "reduce expenses" and "create efficiencies" with our data, we’ve accidentally optimized the humanity right out of the C-suite. We track engagement, retention, and net promoter scores like they are the Holy Grail. But here is the stark truth: Being known is the only leadership metric that actually matters.


I’m not talking about being "recognized" with a glass trophy or a shout-out on Slack. I’m talking about being witnessed.


The concept of the Salon Experience, a term we’ve been playing with here at Visionary Consulting, dates back to the 17th and 18th centuries. These weren't hair appointments; they were intellectual hearths. They were intimate gatherings where people came to be challenged, to be heard, and to be truly seen by their peers. They were the original "Think Tanks" before we turned thought into a commodity.

A Dialogue in the Quiet Space

Last month, Elena came to me for an Executive Coaching session. We weren't talking about spreadsheets. We were talking about the "Mass of Memory", the heavy weight of who we used to be versus who we are expected to become.



Elena: "I feel like I'm a ghost in my own office, Christopher. I walk through the halls, and I see people looking at my title, not at my face."

Me: "They're looking at the 'Structures of Success' you've built, Elena. But they haven't seen the architect. When was the last time you let someone in on the blueprints?"

Elena: "I can't just start talking about my feelings in a stand-up or town hall. We've got a products and services to optimize if we want to meet our quarterly targets. If I start being 'vulnerable,' I worry people will lose confidence in me, or that I’ll open something I can’t contain."

Me: "That fear is real. Vulnerability without wisdom can feel exposing. But thoughtful honesty is different. It doesn’t weaken leadership; it gives it depth. You’re trying to lead a team while wearing a mask. In one exercise I use, I hand someone a plain white theater mask. On the front, we write the words the world rewards: confident, dependable, smart, witty. On the inside, where no one is supposed to look, we write what’s really happening: scared, uncomfortable, frustrated, confused."

Elena: "That’s a little too real."

Me: "That’s the point. Most of us think we’re hiding the inside. We think people only see the polished side. But they can feel the tension anyway. They hear it in our voice. They see it in our eyes. They experience it in the room, even when they can’t name it. The mask doesn’t protect connection; it distorts it."

Elena: "So being known is letting people see the inside too?"

Me: "Yes, but with honor and grace. Not as a performance. Not as an emotional spill across the conference table. I mean choosing, with care, to let yourself be seen as a whole person. And just as important: learning how to witness someone else’s hidden self with reverence. It is an honor when someone trusts you with what they carry behind the mask. And it is a grace to discover you don’t have to carry it alone."

Elena: "So what? I just start hosting 'Soul Salons' in the breakroom?"

Me: "Maybe. But first, you have to decide if you’re willing to be witnessed. Authentic leadership isn't a performance; it’s a radical act of presence."

Why "Witnessing" is a Disruptive Force

Witnessing is the act of looking at a colleague and saying, through your actions and your attention:


"I see the weight you are carrying. I see the talent you are hiding. I see you."

It means recognizing that the polished, public self and the private, trembling self are often standing in the same room at the same time. To be trusted with that hidden interior is not a small thing. It is an honor. And when someone realizes they no longer have to keep their fear, grief, or confusion under lock and key just to belong, that is grace.

The Soul’s Salon: A 30-Day Re-Creation

If you’re feeling like Elena: successful on paper but invisible in practice: I want to challenge you to "shift things up" in your own circle. Here is how you start your own Soul’s Salon:


  1. Kill the "Corporate" Check-In: Start your next 1:1 not with "What's the status of X?" but with "What is one thing that’s been on your mind lately that has nothing to do with work?" Then: and this is the hard part: just listen. Don't coach. Don't fix. Just witness.

  2. The Mask Activity: Find a plain white theater mask, or fold a sheet of paper into two sides. On the front, write the qualities you’ve learned to present to the world: confident, dependable, smart, witty. Then turn it over. On the inside, write the words you rarely say out loud: scared, uncomfortable, frustrated, confused. Sit with the contrast for a minute. Feel how much effort it takes to keep the outside polished while the inside goes unnamed. Then ask yourself, gently: what are people already picking up from me, even when I say nothing? Share one of those inside words with someone who knows how to hold it with care. That moment matters. It is an honor to be entrusted with what someone keeps hidden, and it is a grace to learn you can be seen there and still be respected.

  3. Create a "Witnessing" Ritual: Whether it’s our Think Tank Thursday or a simple coffee date, carve out a space where the only goal is to be "known." No agendas. No action items. Just human-to-human connection.

  4. Audit Your Community: Are you surrounded by people who celebrate your title, or people who know your soul? If it’s the former, it’s time to find a new tribe.

The Architecture of Hope

We often think that community is something that "just happens" if we put enough people in a room together. But community is an architecture. It has to be designed. It has to be maintained. And at its foundation, it requires the courage to say,


"I am here, and I want to be known."

When Elena finally hosted her first "Salon": a simple dinner for her direct reports where the only rule was "no talk of deadlines": she cried. She didn't cry because she was sad; she cried because, for the first time in three years, she felt the "liquid ground" beneath her feet turn into solid rock. Her team didn't respect her less because they knew she loved painting and missed her dad. They respected her more. They started showing up with more "disruptive energy" because they knew they weren't just "human capital" anymore. They were people. And in that room, what changed was not just disclosure. It was the quality of regard. Elena let herself be seen beyond the mask, and her team responded with care instead of judgment. That is the quiet miracle of being known: what we fear will cost us belonging often becomes the very bridge to it.
