Ever feel like your company is trying to sprint through a swimming pool filled with molasses? 🏊‍♂️
You’ve got the strategy. You’ve got the talent. You’ve even got the fancy new software that cost more than a small island. And yet, every time you try to pivot, it’s like the entire organization is being pulled back by an invisible, giant rubber band.
That’s not just "resistance to change." That is the Mass of Memory.
At Visionary Consulting, we spend a lot of time thinking about what makes organizations "heavy." In our internal framework, we call this Memory Mass. It’s the idea that your company’s past isn’t just a record, it’s a physical weight. It bends the space around your future, creating a gravitational pull that makes slipping back into old habits easier than building new ones.
Let’s dive into how you can stop being a ghost of your own history and start moving with the speed of light. 🚀
The CEO’s Dilemma: A Script from the Front Lines
Meet Priya. She’s the CEO of a mid-sized fintech firm that’s absolutely crushing its sector. Or, it was. Now, a new disruptive competitor has entered the chat, and Priya needs her team to move. Fast.
But the team? They’re stuck in 2021.
Priya: "I don't get it, Penny. We’ve had three town halls. The roadmap is clear. But when I look at the project updates, it’s like they’re still trying to optimize the old product instead of building the new one."
Penny (Visionary Consultant): "It’s not a lack of vision, Priya. It’s a physics problem. Your team has too much Mass of Memory. They’re carrying five years of 'this is how we win' on their backs."
Priya: "So how do I get them to drop the weight?"
Penny: "You don’t just drop it. You have to reshape the geometry of the organization. You have to disrupt the gravity."

What is the Mass of Memory?
In the world of Leadership Development, we often talk about culture. But "culture" is a vague word. The Mass of Memory is much more specific. It’s the cumulative weight of three distinct types of "history" that create organizational gravity:
1. Schematic Memory (The "Ghost of Pivots Past") đź§
This is the general pattern of how your company feels. If your last major pivot ended in layoffs or a public PR disaster, your team’s schematic memory says: "Change = Danger." Even if this new change is totally different, the "specter" of the past is pulling them toward safety. They aren’t being difficult; they’re being survivors.
2. Explicit Memory (The "Receipts") đź“„
These are the specific stories that get told in the breakroom. "Remember when Sarah tried that new marketing tactic and got shut down by the CFO?" These receipts are the anchors. They provide "proof" that the new way won't work, even if the CFO has since retired and Sarah is now a VP.
3. Structural Stiffness (The "Process" Trap) 🏗️
This is when your memory is baked into your systems. Your core systems, your ERP, your CRM, your KPIs, your meeting cadences, they were all designed to support the version of the company that existed three years ago. Trying to innovate within these structures is like trying to play a high-definition video on a floppy disk. It just doesn’t fit.
Disrupting the Gravity: How to Lighten the Load
If you want a breakthrough within 30 days, you can't wait for the old memories to fade away. You have to actively decrease the mass. Here’s how savvy and sophisticaated leaders do it:
Innovation Galore: Contextual Delimiting ✂️
This sounds fancy, but it’s actually quite simple. You have to tell your team: "The past was a different country."
Explicitly state that the rules that applied during your "Growth Phase" do not apply during your "Disruption Phase." Isolate the negative memories. If a past project failed, don't just ignore it, label it. "That was the Alpha Project. We were in a different market with a different team. We are not in the Alpha Project anymore." By quarantining the memory, you stop it from leaking into the present.
Schematic Re-framing: The "Legacy" Flip 🔄
Instead of framing change as a departure from the past, frame it as the ultimate fulfillment of it.
Old way: "We need to stop being a bank and start being a tech platform."
New way: "Our history as a trusted bank is exactly what gives us the right to build the world’s most secure tech platform."
You’re not throwing the memory away; you’re using its mass as a slingshot to propel you forward.
Strategic Forgetting (Yes, It’s a Thing)
We spend so much time on "Knowledge Management" and "Preserving Institutional Memory." But what about Strategic Forgetting?
To move light, you have to be willing to burn the ships. This might mean:
Killing off a legacy product that still makes a little money but sucks up 80% of the team’s mental energy.
Retiring a "founding" process that makes people feel safe but slows down decision-making.
Changing the physical environment. (Sometimes, just moving the desks around can disrupt the schematic memory of "this is where I sit and do X.")
If you’re struggling with this, our Executive Coaching sessions are designed to help you identify which parts of your identity are actually anchors. We help you strip away the "heavy cape" of past success so you can move with agility.
The 30-Day Breakthrough Challenge
Want to see how fast your organization can move when it’s light? Try this:
Audit the Weight: Ask your team, "What is one rule or process we have 'just because we've always done it'?"
Declare a 'Memory-Free Zone': Pick one project and give it a "Fresh Start" mandate. No referring to past failures. No using old templates.
Celebrate the Disruption: When someone breaks a past pattern, make it a big deal! 🥳
Change shouldn't feel like a funeral for the past; it should feel like a thrilling adventure into the future.

Why This Matters Now
We have over 25+ years of experience in Strategic Workforce Planning, and if there’s one thing we’ve learned, it’s that the companies that win aren't necessarily the ones with the most resources. They are the ones with the least Mass of Memory.
They are the organizations that can look at a shifting market and say, "Okay, that was fun, what's next?" without having to have a six-month committee meeting about "how we used to do it."
With a 95% satisfaction rate, we know how to help you navigate this. We don't just give you a report; we give you the tools to reshape your organization’s gravity.
Ready to Lighten Up?
The past is a great place to visit, but you wouldn't want to live there: especially not when the future is looking this spicy! 🌶️
